Listen, Pink Diamond was absolutely an off color (she is way too small for a Diamond, and I bet some of her other traits are not exactly standard)

BUT the official line is that Diamonds Cannot Be Off color, Diamonds are perfect and flawless always, and so she was not cast out or shattered as is standard for lesser gems. Instead Pink was put in the position where the other Diamonds kept trying to get her to Be A Diamond while also believing she will always fail.

She had reason to rebel, but she was regrettably unaware that the stakes were lower for her than anyone else

oh man what if the reason rubies are made so small and then fuse to fight is to discourage autonomy? Like, Ruby says that fusion feels just like her but bigger, and while I’m sure that’s partly being the same gem, that also seems like she has a skewed sense of self (esp. since we see lots of variation in Pearl personalities in the three we saw). If she’s been told they’re all the same, and she has to spend so much time fused, it’s no wonder she has so little self worth, and possibly has a hard time seeing herself as an individual until becoming Garnet introduces her to something so different and changing the future proves she can do something literally no one else could do.
